Our Strategy
Strategy is a relatively simple term that is often intimidating and overcomplicated as a result of widespread confusion. Many organizations we work with struggle with strategy, both crafting and executing against an already defined strategy. Most strategic initiatives fail as a result of a break between strategy and tactical implementation planning. Business strategy cannot and should not be created in a vacuum; successful organizations gauge its resources–people, processes, and technology–as their strategy is defined.
BPM Advisors (BPMA) also believes that strategy-related challenges are a direct consequence of confusion surrounding what “strategy” is and is not. Simply stated, a business strategy is a set of guiding principles that, when communicated and adopted across an organization, generates a desired pattern of decision-making. Business strategies are in place to help govern how people throughout an organization make key decisions and allocate resources to accomplish organizational objectives.
Strategy, Demystified
BPMA strives to demystify business strategy by working with clients to understand and calibrate the delicate interdependencies that exist between an organization’s mission statement, value proposition, and vision. Together, these four elements provide the what, who, how and why necessary to successfully align action across an organization. By honing-in on these elements, and sequencing them in the right way, we successfully facilitate the process of crafting and/or executing against business strategy. Must be in alignment with Organization’s mission, vision, and key objectives.
We believe that for any strategic decision to stick (to be sustainable) it must be in alignment with the overall raison d’être of the organization including its stated mission, vision, key objectives, and culture.
Must be Implementable
Ensure a Clear Path to Execution
It is our strong belief that Strategy cannot be formulated in vacuum. For any strategic decision to be effective, it must provide a clearly defined path to implementation in the form of a tactical plan with that has task level responsibilities and expectations, and takes into account the organizational and operational resources and constraints.
Whether you have an existing strategic plan or thinking about developing one, BPMA can either review and recast your existing plan, or develop anew, and ensure that they are implementable and will provide immediate results.
Growth Strategy and Business Transformation
BPMA examines your core offerings and differentiators–be it in terms of product or services offered, and help you devise business transformation initiatives with relevant local and global ramifications to retain sustainable competitive edge.
Non-Organic Growth and M&A
BPMA non-organic and M&A services include both forward and backward vertical integration, horizontal integration to increase overall synergy and bottom line.
For some clients, we recommend selective abandonment after performing due diligence.
Organizational Assessment and Development
In today’s knowledge worker based organizations, a new paradigm of assessment and development mindset needed to yield productive outcome. Yet, many organizations are still burdened with old models of bureaucratic command and controls that stifles creativity and stunts growth.
The expectations of the millennium generations are significantly different than those of the previous generations of workers. The prevailing organizational structure and its risk and reward system may not be inadequate and ineffective attracting and retaining these talents while meeting the challenges of competition and the demands for productive outcomes.
BPM Advisors (BPMA) assists clients in making the transition to more collaborative, flexible and innovative ways of doing business. In addition to addressing what is visible on surface level, we dive deep to explore the “rest of the iceberg”, and provide holistic diagnosis instead of just addressing the symptoms. We employ traditional (e.g., employee engagement surveys, personality traits analysis, etc.) and customized tools required to assess state of an organization including the capabilities of management and rank-and-file staff, the alignment between management and staff, and other cultural aspects.
Organizational Assessment and Development
We rely on our own extensive experience with organizational assessment and development, relevant research, as well as knowledge and wisdom gained from our experiences with our client organization–to provide direction and guidance to assess, develop and/or re-engineer organizational models to optimize its human capabilities to retain edge in a rapidly evolving competitive calculus.
BPMA provides the following services:
- Development of Shared Vision, Mission and Goals
- SWOT Analysis
- Address issues regarding human behaviors in the organizations (e.g., Risk and Reward, Motivation, Mentorship, Nurturing, etc.)
- Management and Staff Alignment Gap Analysis
- Assess existing organizational model for effectiveness and efficiency
- Develop plans to encourage result-centric organizational culture
Leadership
For centuries, many have said that leaders are born not made, however, at BPM Advisors, we believe that Leadership is both as skill and an art that can be learned and ought to be propagated at all levels of an organization. We work in lockstep with our clients to revisit their mission statement, vision and value proposition to:
– Define a series of leadership behaviors designed to motivate others to engage in above-average effort
– Create an inspiring portrait of what it looks – like and feels-like to lead, pursue and achieve the organization’s goals
– Nurture and foster relationships with customers, employees and investors alike to create loyalty and long-term value
Change Management
Many businesses know what change they want to achieve but cannot clearly define how to get where they want to go. Ideally change is managed in a systematic, planned, and methodical way that addresses the needs of the people, customers as well as the business. BPM Advisors (BPMA) can help make your next business transition more manageable by facilitating each stage of the change process.
The cornerstone of successful organizational change lies in stakeholder buy-in. To secure buy – in, participation, and the sustainability of any change-related effort BPMA employs a two-pronged, Inver-T© approach, which targets stakeholders at all organizational levels. This approach bears maximum results, because it allows us to seek guidance from change agents and sponsors (in the vertical ‘Y’ axis’), all while getting input/buy-in from stakeholders (in the horizontal ‘X’ axis) at each stage of the change process. We define ‘stakeholders’ as anyone who has a stake (vested interest) or is directly or indirectly impacted by the outcome of the change in progress.
This approach helps BPMA successfully navigate through the ‘turf war’, spheres of influence and ultimately brings all relevant parties together to secure long-term adoption of any change-related effort.
Performance Improvement
BPM Advisors (BPMA) views Performance Improvement as the locus point where People, Process, and Tools are all in concert toward achieving a clearly defined strategic goal. The a priori assumption of performance improvement is an existence of a baseline matrix. In absence of any baseline matrix, we help you define your performance matrices including Key Performance Indicators (KPI) that maybe part of a Balance Scorecard process, and displayed via dashboard.
Business Process Management
Business Process Management (BPM) has introduced a paradigm shift in the Technology and Business relationship. With BPM, Business, not IT, drives the change.
Using Value Chain principle, we will help you increase operational efficiency and explore new revenue sources by reviewing your current end-to-end process flow as you provide your product or service to the external customer. We’ll ask the probing questions to understand and have you re-think about the relevance of your existing practice under current operational realities, and act as a facilitator by helping you “see” the built-in inefficiencies, and develop an optimized process.
We found some businesses especially some of our clients who are family-run enterprises, workflow and business processes are either not clearly defined or exist as tacit knowledge retained by the few members including the founders. We help such clients with clean-slate process mapping that includes factors such as actual hours worked, usage of technology, etc.
Technology Assessment
With our deep knowledge and expertise in current and upcoming technology and trends, we review your existing systems, and provide guidance on your technology needs assessment. We achieve this by engaging business units to understand their core functions including challenges and constraints to develop functional requirements first. We then engage the IT department to develop detailed technical requirements based on the functional requirements developed earlier.
We provide various analyses including gap analysis and feasibility studies to help our clients make the right technology decision.
We have developed detailed Request For Proposal (RFP) documents for our government and private sector clients to procure new or augment existing IT systems based on our assessment. Once a technology vendor is selected, we can further help our clients by providing “Independent Verification and Validation (IV&V)” services to ensure proper implementation and transition.
Business Process Re-engineering
Our Business Process Re-engineering (BPR) services provides a consolidated, systematic approach to redesign the end-to-end processes at the enterprise level. We use Porter’s Value Chain principle, and our patented E3P methodology to provide a structured approach to BPR. The BPR activities are primarily fall into five distinctive phases:
- Discovery
- As-Is Process Mapping
- Analyze Future Needs
- Design To-Be Process
- Implement the Re-Engineered Process
- Periodic Review to address Variance and Continuous Improvement
Business Process Outsourcing
BPM Advisors (BPMA) has extensive experience in helping its clients with outsourcing its business processes that are determined as “commodities”. We provide due diligence on our clients’ behalf to find the provider that is best suited for our client’s business. We do not automatically advise for off-shore outsourcing. In fact, in many cases, we calculated the ROI on our currents behalf including often ignored cost of multiple QA (Quality Assurance) checks both off-shore and on-shore; and advised our clients against off-shore outsourcing.
Armed with actual cost-benefit analysis data, we advise our clients the approach that is at their best interest instead of catering to the prevailing trend. We help our clients with IT managed services for their infrastructure needs, Disaster Recovery (DR), Security, Storage including Cloud Computing, Reporting Services, etc.
PMO Services
Nowadays, organizations frequently find themselves implementing many initiatives at once. Most of the time the initiatives have conflicting priorities and compete for limited resources. As a result, many projects end up becoming victims of politics, interdepartmental turf wars etc. Some of the larger organizations often would establish project management office, or PMO, to provide governance, artifacts, best practices, methodology etc. to guide successful implementations and avoid some of the major causes of project failures. We can help you establish and run an in-house PMO from ground up.
Risk Management
Any project, big or small, comes with some inherent risk. It is part of venturing into un-chartered territory–to build and create something new. As the systems grow more complex, the interaction between their components becomes non-linear and indeterminate, creating many opportunities for failure. In these systems risks are created through the interaction between the emerging system capabilities and the business processes it is intended to serve. Whilst it is impossible to eliminate risk completely, it is possible to manage risk to our advantage by rigorous risk analysis and risk management techniques serving to defuse problems before they arise.
Business Analysis
Often “Businesses” (in this context: non IT personnel within and organization) can only describe their pain points or symptoms such a drop in revenue, longer wait time for a report generation, delay in approval process etc. Just as a doctor can only determine whether a symptom such as nauseating headache is result of prolonged stress or sleep deprivation, or an indication of something more serious such as rapidly developing growth in the brain, after some diagnostic procedures; we too go beyond just addressing the “pain points”, and perform root cause analysis for the organization.
Our Business Analysis service bridges the gap between Business and IT by going beyond the symptoms that are in clear view and properly diagnose the root cause of such symptoms and develops the “Whats”, and “Hows” to address the actual causes.
Technology Assessment
With our deep knowledge and expertise in current and upcoming technology and trends, we review your existing systems, and provide guidance on your technology needs assessment. We achieve this by engaging business units to understand their core functions including challenges and constraints to develop functional requirements first.
